Based on this, they want to use the technique of conjoint analysis to determine from a potential customer’s point of view, how important each attribute is to him. They also want to know how much utility the customer derives from a given combination of these levels of attributes. It also helps to understand the feasible offerings from the marketer’s point of view. The three important attributes identified for the paint are:
  1. Life—this is the number of years the paint coat lasts.
  2. Price—the price of one litre of paint.
  3. Colour—the colour of paint.
       The levels of the above mentioned attributes are as follows:
  • Life—3 years, 4 years, 5 years
  • Price—Rs. 50 per litre, Rs. 60 per litre, Rs. 70 per litre
  • Colour—Green, Blue, Cream
Input data
After the attributes and their levels are decided, the next stage is to collect from the respondent, the ranking of all 27 combinations of levels. This can be seen from Table 1.1.

            Thus, 6 variables, that is Var 1 ─ Var 6 are used to represent the 3 levels of life of the paint (3, 4, 5), 3 levels of price per litre (50, 60 & 70) and 3 levels of colour (green, blue and cream). All the six variables are independent variables in the regression run. Var 7 is the rating of each combination given by the respondent, and forms the dependent variable for the regression curve. The recoded input data are shown in Table 1.3.
            If the conjoint analysis is run as a regression model, the rating (which is the reverse of ranking) is used as a dependent variable. All combinations from the first to the twenty-seventh are ranked by the respondent. Rank 1 can be considered as the highest rating and given a rating of 27. Rank 2 can be given a rating of 26 and so on. This is not an interval-scaled rating, and should have only ordinal interpretation.

OUTPUT AND ITS INTERPRETATION
The output of the regression model is shown in Table 1.4. Variables 1 to 6 are treated as independent variables. The column titled ‘B’ (the regression coefficient column) provides the part utility of each level of attributes.

            For example, the life of 3 years is represented by variable 1 as per our coding scheme. Its utility is equal to ─7.11 (looking under column ‘B’ of Table 1.4 for variable 1). Similarly the utility for variable 2, representing life of 4 years is 0.11. The utility for the 3rd level of life, is not in the table, but is derived from the property of this coding, that all the utilities for a given attributes should sum to 0. Thus, utility for life of 5 years should be equal to 7 (─7.11 + 0.11).
            Similarly for price, the utilities of Rs. 50/litre and Rs. 70/litre are given by the numbers 5.44 and ─0.11, as shown against 3 and 4 in Table 1.4 in Table 1.4 but the utility for Rs. 80/litre is derived from the same property, that the sum of the utilities for different levels of price should sum to 0. Therefore the price Rs. 80/litre has the utility of 5.33 (5.44 + (─0.11).
            Finally for colour, green has the utility of 3.11 and blue has the utility of ─0.88. Cream has a derived utility of 2.23 (3.11 + (─0.88).

            From the Table 1.5 we can conclude that the life or the number of years the paint lasts is the most important attribute for the customer. There are two indicators for this.
  1. The range of utility value is highest (14.11) for the life. (From Range of Utility column)
  2. The highest individual value of this attributes is at its 3rd level that is, i.e., 7.00.
Both these figures indicate that the number of years the paint lasts is the most important attribute at given levels of attributes. The price/litre seems to be the second most important attribute, as its range of utilities is 5.55. The last attribute in relative importance is the colour, with the utility range of 3.99.
Combination Utilities
The total utility of any combination can be calculated by picking the attribute levels of our choice. For example, the combined utility of the combination 4 years of life, Rs. 70/litre, and cream colour is 0.11 + 5.33 + 2.33 = 7.67. If we want to know the best combination, it is advisable to pick the highest utilities from each attribute, and add them. The possible combination is 5 years of life, Rs. 50/litre, and green colour, that is, 7.00 + 5.44 + 3.11 = 15.55. The next best combination is 5 years of life, Rs. 70/litre, and green colour, with the combined utility of 7 + 5.33 + 3.11 = 15.44.
Individual Attribute
The difference in utility with the change of one level in one attribute can also be checked. For the life of 3 years to 4 years, there is increase in utility value of 7.22 units, but the next level, that is, 4 years to 5 years has an increase in utility of 6.89.
    Similarly, increase in price from Rs. 50/litre to Rs. 60/litre induces a utility drop of 5.55, whereas from Rs. 60/litre to Rs. 70/litre there is an increase in utility of 5.44.
    Finally, colour green to colour blue induces 3.99 drop in utility. Next, from colour blue to colour cream there is an increase in utility of 3.11.

As with most fast-food restaurant chains, McDonald’s needs more people to fill jobs in its vast empire. Yet McDonald’s executives are finding that recruiting is a tough sell. The industry is taking a beating from an increasingly health-conscious society and the popular film Supersize Me. Equally troublesome is a further decline in the already dreary image of employment in a fast-food restaurant. It doesn’t help that McJob, a slang term closely connected to McDonald’s, was recently added to both Merriam-Webster’s Collegiate Dictionary and the Oxford English Dictionary as a legitimate concept meaning a low-paying, low-prestige, dead-end, mindless service job in which the employee’s work is highly regulated.
McDonald’s has tried to shore up its employment image in recent years by improving wages and adding some employee benefits. A few years ago it created the “I’m loving it” campaign, which took aim at a positive image of the golden arches for employees as well as customers. The campaign had some effect, but McDonald’s executives realized that a focused effort was needed to battle the McJob image.
Now McDonald’s is fighting back with a “My First” campaign to show the public—and prospective job applicants—that working at McDonald’s is a way to start their careers and develop valuable life skills. The campaign’s centerpiece is a television commercial showing successful people from around the world whose first job was at the fast-food restaurant. “Working at McDonald’s really helped lay the foundation for my career,” says ten-time Olympic track and field medalist and former McDonald’s crew member Carl Lewis, who is featured in the TV ad. “It was the place where I learned the true meaning of excelling in a fast-paced environment and what it means to operate as part of a team.”
Richard Floersch, McDonald’s executive vice president of human resources, claims that the company’s top management has deep talent, but the campaign should help to retain current staff and hire new people further down to hierarchy. “It’s a very strong message about how when you start at McDonald’s, the opportunities are limitless,” says Floersch. Even the McDonald’s application form vividly communicates this message by showing a group of culturally diverse smiling employees and the caption “At McDonald’s You Can Go Anywhere!”
McDonald’s has also distributed media kits in several countries with factoids debunking the McJob myth. The American documentation points out that McDonald’s CEO Jim Skinner began his career working the restaurant’s front lines, as did 40 percent of the top 50 members of the worldwide management team, 70 percent of all restaurant managers, and 40 percent of all owner/operators. “People do come in with a ‘job’ mentality, but after three months or so, they become evangelists because of the leadership and community spirit that exists in stores,” says David Fairhurst, the vice president for people at McDonald’s in the United Kingdom. “For many, it’s not a job, but a career.”
McDonald’s also hopes the new campaign will raise employee pride and loyalty, which would motivate the 1.6 million staff members to recruit more friends and acquaintances through word of mouth. “If each employee tells just five people something cool about working at McDonald’s, the net effect is huge,” explains McDonald’s global chief marketing officer. So far the campaign is having the desired effect. The company’s measure of employee pride has increased by 14 percent, loyalty scores are up by 6 percent, and 90-day employee turnover for hourly staff has dropped by 5 percent.
But McDonald’s isn’t betting on its new campaign to attract enough new employees. For many years it has been an innovator in recruiting retirees and people with disabilities. The most recent innovation at McDonald’s UK, called the Family Contract, allows wives, husbands, grandparents, and children over the age of 16 to swap shifts without notifying management. The arrangement extends to cohabiting partners and same-sex partners. The Family Contract is potentially a recruiting tool because family members can now share the same job and take responsibility for scheduling which family member takes each shift.

Today she was meeting with her supervisor, Julie Spencer, and regional director, Tom Miner, to learn the outcome of her promotion interview for the district manager position. Diana had been employed by this casual dining restaurant chain for 12 years and had worked her way up from waitress to general manager. When she had not been promoted the last time, Julie, her supervisor, explained that her people skills needed to improve. But Diana knew that explanation had little to do with why she hadn’t gotten the job—the real reason was corporate politics. She heard that the person they hired was some superstar from the outside—a district manager from another restaurant company who supposedly had strong multi-unit management experience and a proven track record of developing restaurant managers. Despite what she was told, she was convinced that Tom, her regional manager, had been unduly pressured to hire this person, who had been referred by the CEO.
The decision to hire the outsider may have impressed the CEO, but it enraged Diana. With her successful track record as a store manager for the Cobb Street Grille, she was much more capable, in her opinion, of overseeing multiple units than someone who was new to the operation. Besides, district managers had always been promoted internally from among the store managers, and she was unofficially designated as the next one to move up to a district position. Tom had hired the outside candidate as a political maneuver to put himself in a good light with management, even though it meant overlooking a loyal employee lime her in the process. Diana had no patience with people who made business decisions for the wrong reasons. She worked very hard to avoid politics and it especially irritated her when the political actions of others negatively impacted her.
Diana was ready to be a district manager nine months ago, and she thought she was even more qualified today—provided the decision was based on performance. She ran a tight ship, managing her restaurant completely by the book. She meticulously controlled expenses. Her sales were growing, in spite of new competition in the market, and she received relatively few customer complaints.             Rollerblade was in a bind.  The product literally could not be shipped out the door.  The managers found that workers were not able to ship products because, as a result of poor storage structures, they could not find the products.  Once they were found, overcrowded aisles, in addition to other space constraints, still prevented efficient shipping because the workers could barely manage to get the products out the door.  “We were out of control because we didn’t know how to use space and didn’t have enough of it,” said Ian Ellis, director for facilities and safety.  “Basically, there was no more useable space left in the warehouse, a severe backlog of customer orders, and picking errors were clearly in the unacceptable range,” added Ram Krishnan, Principal of NRM Systems, based in St. Paul, Minnesota.

Case Study 1 : Structuring global companies
As the chapter illustrates, to carry out their activities in pursuit of their objectives, virtually all organisations adopt some form of organisational structure. One traditional method of organisation is to group individuals by function or purpose, using a departmental structure to allocate individuals to their specialist areas (e.g. Marketing, HRM and so on ). Another is to group activities by product or service, with each product group normally responsible for providing its own functional requirements. A third is to combine the two in the form of a matrix structure with its vertical and horizontal flows of responsibility and authority, a method of organisation much favoured in university Business Schools.
What of companies with a global reach: how do they usually organise them-selves?
Writing in the Financial Times in November 2000 Julian Birkinshaw, Associate Professor of Strategic and International Management at London Business School, identifies four basic models of global company structure:
  • The International Division – an arrangement in which the company establishes a separate division to  deal  with  business  outside  its  own  country.  The International Division would typically be concerned with tariff and trade issues, foreign agents/partners and other aspects involved in selling overseas. Normally the division does not make anything itself, it is simply responsible for interna-tional sales. This arrangement tends to be found in medium-sized companies with limited international sales. The Global Product Division – a product-based structure with managers responsible for their product line globally. The company is split into a number of global busi-       nesses arranged by product (or service) and usually overseen by their own president. It has been a favoured structure among large global companies such as BP, Siemens and 3M.
  • The Area Division – a geographically based structure in which the major line of authority lies with the country (e.g. Germany) or regional (e.g. Europe) manager who is responsible for the different product offerings within her/his geographical area.
  • The Global Matrix – as the name suggests a hybrid of the two previous structural types. In the global matrix each business manager reports to two bosses, one responsible for the global product and one for the country/region. As we indi-cated in the previous edition of this book, this type of structure tends to come into and go out of fashion. Ford, for example, adopted a matrix structure in the later 1990s, while a number of other global companies were either streamlining or dismantling theirs (e.g. Shell, BP, IBM). As Professor Birkinshaw indicates, ultimately there is no perfect structure and organisations tend to change their approach over time according to changing circumstances, fads, the  perceived  needs  of  the  senior  executives  or  the predispositions of powerful individuals. This observation is no less true of universities than it is of traditional businesses.

Case 2 : Resource prices
As we saw in Chapter 1, resources such as labour, technology and raw materials constitute inputs into the production process that are utilised by organisations to produce outputs. Apart from concerns over the quality, quantity and availability of the different factors of production, businesses are also interested in the issue of input prices since these represent costs to the organisation which ultimately have to be met from revenues if the business is to survive. As in any other market, the prices of economic resources can change over time for a variety of reasons, most, if
not all, of which are outside the direct control of business organisations. Such fluc-tuations in input prices can be illustrated by the following examples:
  • Rising labour costs – e.g. rises in wages or salaries and other labour-related costs (such as pension contributions or healthcare schemes) that are not offset by increases in productivity or changes in working practices. Labour costs could rise for a variety of reasons including skills shortages, demographic pressures, the introduction of a national minimum wage or workers seeking to maintain theirliving standards in an inflationary period.
  • Rising raw material costs – e.g. caused by increases in the demand for certain raw materials and/or shortages (or bottlenecks) in supply. It can also be the result of the need to switch to more expensive raw material sources because of customer pressure, environmental considerations or lack of availability.
  • Rising energy costs – e.g. caused by demand and/or supply problems as in the oil market in recent years, with growth in India and China helping to push up demand and coinciding with supply difficulties linked to events such as the war in Iraq, hurricanes in the Gulf of Mexico or decisions by OPEC.
  • Increases in the cost of purchasing new technology/capital equipment – e.g. caused by the need to compete with rivals or to meet more stringent government regulations in areas such as health and safety or the environment. As the above examples illustrate, rising input prices can be the result of factors operating at both the micro and macro level and these can range from events which are linked to natural causes to developments of a political, social and/or economic kind. While many of these influences in the business environment are uncontrollable, there are steps business organisations can (and do) often take to address the issue of rising input prices that may threaten their competitiveness. Examples include the following:
  • Seeking cheaper sources of labour (e.g. Dyson moved its production of vacuum cleaners to the Far East).
  • Abandoning salary-linked pension schemes or other fringe benefits (e.g. com-pany cars, healthcare provisions, paid holidays).
  • Outsourcing certain activities (e.g. using call centres to handle customer com-plaints, or outsourcing services such as security, catering, cleaning, payroll, etc.).
  • Switching raw materials or energy suppliers (e.g. to take advantage of discounts by entering into longer agreements to purchase).
  • Energy-saving measures (e.g. through better insulation, more regular servicing of equipment, product and/or process redesign).
  • Productivity gains (e.g. introducing incentive schemes).
In addition to measures such as these, some organisations seek cost savings through divestment of parts of the business or alternatively through merger or takeover activity. In the former case the aim tends to be to focus on the organisation’s core products/services and to shed unprofitable and/or costly activities; in the latter the objective is usually to take advantage of economies of scale, particularly those asso-ciated with purchasing, marketing, administration and financing the business.
